Operations automation readiness checklist for professional services firms

Seven questions to answer before you automate anything: ownership, process clarity, systems, data, people, measures and expectations.

By Chiraag Mutreja · Updated

Most professional services firms know they should be doing something with automation and AI. Far fewer know whether they're ready, or where to start without wasting time on the wrong thing.

This checklist is for partners, practice managers and operations leads. Work through it honestly. Gaps aren't a reason to stop. They tell you what to fix first.

1. Ownership

  • Is reducing admin a business priority, not an IT side project?
  • Is there time and budget for at least one focused piece of work?
  • Does someone senior own the outcome, not just the technology?

If the partners can't agree on why this matters for your firm specifically, settle that first. Everything else depends on it.

2. Process clarity

  • Can you describe your five most time-consuming recurring processes, step by step?
  • Do you know where the rework, chasing and waiting happen?
  • Is the process written down anywhere, even informally, or does it live in one person's head?

Automating a process nobody has agreed on just produces faster chaos. Mapping it properly is the first half of every good project, which is why it's the core of our Operations Audit.

3. Systems

  • Are your core systems (CRM, finance, document storage, email) mainstream tools with APIs?
  • Do you know which system is the "source of truth" for clients, engagements and money?
  • Are there tools you're paying for that only half-do the job?

You don't need new software to automate. One consultancy we worked with kept HubSpot, Xero, Signable and SharePoint, connected them, and retired a £18,000-a-year legacy tool (case study).

4. Data and confidentiality

  • Do you know what client data can and can't be processed by AI services?
  • Do you have an acceptable-use policy for AI tools, and is anyone pasting client data into consumer chatbots?
  • Are access and audit trails clear for anything automated?

For regulated firms, this isn't optional. Use AI through business services that don't train on your data, keep processing inside accounts you control, and make sure your GDPR position covers it.

5. People

  • Will the people who do the work today be involved in designing the new version?
  • Is there someone who'll champion it day to day?
  • Have you been straight with the team about what will and won't change?

The best results come when the person who runs the process is in the room from the start. They know where the exceptions are.

6. Measures

Decide how you'll judge success before you start. Good measures are concrete:

  • hours per month spent on the process
  • turnaround time, from request to done
  • error or rework rate
  • software cost retired

Avoid vanity measures like "number of AI tools deployed".

7. Expectations

  • AI supports professional judgement; it doesn't replace it.
  • Anything client-facing or financial keeps a human checkpoint.
  • Small, focused projects beat big transformation programmes.
  • A first workflow is typically live in 2–4 weeks. A full operations layer is built in phases.

Scoring yourself

If you're strong on ownership and process clarity but weak on data, fix data governance first. If you're strong on systems but nobody owns the outcome, find an owner. If everything feels unclear, that's normal, and it's exactly what a structured audit is for.
