Where automation and AI pay off in an accountancy practice

Six practical areas, from client onboarding to recurring reporting, ranked by how quickly they pay back and how safe they are to start with.

By Chiraag Mutreja · Updated

Accountancy practices have good reason to be cautious about AI. The work is regulated, client data is sensitive, and partners have heard plenty of promises about "revolutionising" the profession.

The practical opportunity is less dramatic and more useful: taking the repetitive admin around the professional work off your team. These are the six areas we'd look at, roughly in the order we'd suggest starting.

1. Inbound invoices and finance admin

Invoices arriving by email, read, matched to the right supplier or job, checked and posted to Xero or QuickBooks with the right codes. Mismatches and missing invoices get flagged instead of being found at month-end.

Why start here: high volume, clear rules, mature technology and an easy business case. The same pattern cut one consultancy's monthly invoicing run from 8 days to about 4 hours (case study).

2. Client onboarding and document collection

New clients mean repetitive data collection, chasing missing documents and keying the same details into several systems.

Automation can create the client record from a single intake form, request and track the documents you need, chase what's missing automatically, and flag incomplete files before they reach a manager.

3. Inbox triage and client requests

Client managers spend a surprising share of the day answering status questions and passing emails to the right person.

AI can read each incoming email, work out what's being asked, link it to the right client and route it, with the context already gathered. Routine requests can be answered from a template for a person to approve. This is where we've seen the biggest turnaround gains: one fund data provider went from 6 weeks to 4 days (case study).

4. Document data extraction

Bank statements, payroll records and financial statements arrive in every format. AI can pull out the key figures, classify the documents and spot gaps, so reviewers start from organised information rather than a folder of PDFs.

Keep a person reviewing the output. Extraction is very good, not perfect.

5. Recurring client and management reporting

Monthly packs, WIP and utilisation reports, and client dashboards built automatically from your practice management and accounting data, with AI drafting the commentary for a manager to edit.

6. Research and regulatory updates

AI can summarise new HMRC guidance, search your own past advice for precedents and draft first-pass research notes. It speeds up research. It doesn't replace professional judgement, and every output needs senior review.

Where to start

Pick one of two paths:

  • Internal admin first: inbound invoices or onboarding. Clear return, low client risk.
  • Client-facing speed first: inbox triage or document collection. The improvement is visible to clients quickly.

Avoid starting with bespoke tax engines or complex audit AI unless you have a specific, validated need and the people to maintain it.

Three rules that apply to all of it

  1. Choose the process before the tool.
  2. Get data governance right. Use business AI services that don't train on your data, and keep processing in accounts you control.
  3. Keep a person in the loop for anything client-facing or financial.
